Rebuilding a CRM Around the Sales Process People Were Actually Using

The challenge

Over five years the company had added services, expanded territories, built a dedicated outbound team, changed qualification requirements, added account managers and introduced new pricing processes. The CRM had barely changed.

The pipeline held 13 stages, several interpreted differently by different people. Representatives skipped stages. Quotes lived outside the CRM. Sales management kept separate spreadsheets to understand the real pipeline.

They asked for a cleanup. We recommended a rebuild.

Discovery before configuration

We did not start by recreating the existing system. We asked a different question: if this CRM did not exist today, how would we design it around the business as it is now?

We shadowed a real opportunity through the entire journey, from lead creation through discovery, qualification, solution design, pricing, proposal, negotiation, close and operations. That exposed a significant gap between the documented sales process and the actual one.

The blueprint

Before touching the production system we documented the full architecture: which information belonged to contacts, companies and opportunities; which fields were operationally necessary; how prospects moved through marketing and sales; what each pipeline stage represented; what should happen automatically; what management needed to measure; and who could change sensitive information.

Pipeline redesign

Thirteen stages became seven meaningful commercial stages, each with an operational definition. A representative could no longer move an opportunity into Proposal simply because they intended to send one. The system required specific qualification information before the stage became valid.

Migration

Because history mattered, records were sorted into active, historical, duplicate, incomplete and invalid before anything moved. Historical data was preserved without contaminating the new environment.

Results

Representatives spent less time maintaining opportunities, and customer handoffs stopped depending on individuals remembering every step.
